The hardest decisions are the ones where everyone advising you is also selling.

An owner about to commit a year of budget to new software usually has two confident, contradictory proposals on the table: a vendor offering a subscription, an agency offering a custom build, both expensive, each contradicting the other. The decision is worth a year of budget, and there is no independent way to judge either claim.

Asking a builder whether you should build is asking a barber whether you need a haircut. The decision needs someone with no stake in the answer: who maps what you actually need against what you are being offered, prices the paths honestly, and writes down a recommendation you can defend, even when the honest recommendation is to buy off the shelf or do nothing at all.

A read from someone selling

Ask the firm that builds whether you should build, and the answer arrives pre-decided. A recommendation from a party with something to sell carries the sale inside it.

Straight answers

Why pay for advice when the vendors will give you theirs?

A fair question, because plenty of advice is free. The catch is that free advice almost always comes from someone with something to sell, and the cost of taking it shows up a year and a budget later. An independent read is the cheapest insurance available before a serious commitment: fixed in scope, written down, and answerable to you alone. Below, the questions that decide it.

How is this different from an agency or a freelancer?

Two ways. The independence: we have no build to sell you on the other side of the advice, so the recommendation answers to your interests, not ours. The people: the person who reads your system is a principal who answers for the call, start to finish, not an account layer that rotates.

What does it cost?

A fixed scope and a flat fee, or a day rate for ongoing advisory, agreed before the work starts. A scoped review runs two to four weeks and costs a fraction of either proposal it evaluates. This is the one engagement we price by time rather than output, because the deliverable is judgment, not a system.

Do you also build the thing you recommend?

We can, as a separate engagement you are free to take elsewhere, and the advisory has no stake in whether you do. If the honest answer is to buy off the shelf or leave it alone, that is the answer you get, even when it means no build for us.

Aren’t you just a fractional CTO?

That is the role buyers search for, so it is a fair word to use. In practice the firm acts as your external CTO: a principal in the room for the decisions that matter, answering to your interests, available by the day rather than hired. The title is the shorthand; the substance is senior judgment with no agenda.

How independent is it, really?
